PepsiCo Shifts $4B Global Media Account From Omnicom to Publicis

The CPG consolidation signals transformation priorities as technology integration overtakes legacy relationships.

From the chopped neck

PepsiCo has moved its global media business to Publicis Groupe, ending a multi-decade relationship with Omnicom that predates the current executive suite. The account carries an estimated $4 billion in annual billings across 200 markets, making it among the five largest consolidated media mandates in packaged goods. Publicis takes operational control in Q2 2025.

The shift follows eighteen months of transformation planning inside PepsiCo's Purchase headquarters. The company has been recalibrating its portfolio around zero-sugar beverages, premium snacks, and direct-to-consumer channels while legacy categories face persistent volume declines. North American beverage volume dropped 3% in the most recent quarter. Frito-Lay maintained pricing power, but velocity at convenience declined for the first time since 2020. Omnicom's OMD handled the incumbent mandate across television, digital, and retail media. Publicis will consolidate planning through its Zenith unit and activate through Spark Foundry, with data operations running through Epsilon. The structure mirrors work Publicis has done for Nestlé and Mondelēz, both of which increased their retail-media allocations by more than 40% over the past two years.

The consolidation reflects two pressures allocators should track. First, PepsiCo is prioritizing technology integration over historical agency relationships. The company spent $1.2 billion on digital infrastructure in 2024, including a proprietary consumer-data platform and direct retailer-integration tools. Publicis won partially on its ability to connect PepsiCo's first-party data to retail-media networks at Walmart, Amazon, and Instacart without requiring manual campaign adjustments. Second, the move signals a broader CPG recalibration. Unilever consolidated with WPP in 2023. Procter & Gamble reallocated 15% of its Omnicom spend to Publicis in late 2024. The pattern suggests holding companies are being evaluated on data-platform compatibility rather than creative legacy. Omnicom's Annalect platform has not scaled at the rate Publicis's Epsilon has among large packaged-goods clients.

Operators and allocators should watch three follow-on events. PepsiCo will likely announce a creative-agency review by mid-2025, with the current BBDO relationship under quiet examination. Publicis will report Q2 organic growth in July; if PepsiCo spending flows faster than expected, that suggests the company is reallocating budgets mid-year rather than waiting for the traditional January reset. Finally, Omnicom's earnings call in April will clarify whether the loss triggers a margin adjustment or if the company offsets through new-business wins. Omnicom has been pitching three other global CPG accounts since November.

PepsiCo's chief marketing officer joined from Amazon in 2023 and has been restructuring the function around performance marketing rather than brand storytelling. The Publicis move is the operational expression of that shift.

The takeaway
PepsiCo's **$4B** Publicis consolidation prioritizes data-platform integration over legacy creative relationships as CPG clients restructure around retail media.

Your next customer won't visit your website. Their AI will.
AI assistants have quietly taken over the first step of buying — they answer from catalogs they can read and shortlist whoever can actually ship. Two questions now decide whether you exist to that buyer: can a machine read your catalog, and can you fulfill the order. Most brands fail one or both and never find out why the orders went elsewhere. The winners of this shift aren't the loudest. They're the most readable. Build for the machine that's about to do the shopping.
